Bootstrapping Senja.io in public. Currently $1,000,000ARR ✨

She said YES For the last 6 months Senja's revenue has been stuck at $1,000,000 ARR I knew I needed to hire a full-time marketer but didn't know what type I interviewed growth hackers, AI orchestrators and channel experts But I eventually decided to try something different - to find a customer-centred growth marketer Someone to do things that don't scale Like webinars, sending gifts, partnerships, grabbing a coffee and taking calls A full-time professional yapper @startupwithana is that person and she started this week Welcome to Senja!
Soooo this weekend I got the feedback regarding my trial at @SenjaHQ and final decision that followed...

This is an over-simplification of a complex problem underpinned by broader systemic issues. But I was compelled to write it because the disparity between the rates is huge. An example: Female marketing lead asking for £375/day and male marketing lead asking for £795/day.

I'm burnt out and stepping back This post gets extremely personal Skip it if you're only here for hot takes I've been operating and growing Senja without a meaningful break for 2 years On top of this, 6 months ago I decided to nomad my way through Latin America, and start some intense personal therapy This was probably too much too soon Now I'm totally fried I need the space to continue my personal development and reflect on the way I behave The truth is I have never fully accepted the deaths of my brother and dad As a result, at my worst I am an angry and even cruel person who wants others to experience my inner turmoil and trauma It's time for me to take ownership of this and work on it And find a way to move on from the pain I've experienced I need to forgive myself for some of my past behaviour and find a path to being happy My hard work and 70-hour work week have been a powerful distraction from my issues But I want to build products from a point of joy not a point of pain So I'm taking some proper time to work on myself, decide what's next and come back stronger #buildinpublic

2.5 years ago I withdrew my meagre savings so I could continue building Senja It was a bad decision in a long line of bad decisions. But I did it anyway. Partly because I am an idiot, and partly because I knew it was finally time for me to focus on one thing and realise my potential. Most my life I'd looked for shortcuts, had some success, and slowly got in my own way. I wanted Senja to be different but didn't know how. So I got help. I started to #buildinpublic I joined communities like @MicroConf @DynamiteCircle and @RamenClubHQ. I got a LOT of therapy to help me understand myself better and process my grief. I got a business coach @TheCraigHewitt. And a personal trainer to help with my body, mind and health. I made friends with smart, inspiring and awesome people like @ramykhuffash @jodie_cook @itsjustamar @brennandunn @JesseSchoberg @ItsKieranDrew @lkr and many many more And ofc, for most of it, I had my (ex)cofounder @euboid by my side. Today, I'm working from a 5-star hotel, gearing up for #Microconf Europe 2025... and Senja is months away from hitting $1,000,000 ARR. Today I am feeling proud of myself.

Sometimes I wonder if building a SaaS was a mistake My productised service was a cash cow More than $100,000 a year 90% profit, working only a few days a week, and travelling the world And that's without any meaningful activity to market + scale it It was a great idea that my customers loved Now, at its worse, my life is 12 hour work days, arguing with my cofounder, sleepless nights and constant worries about money I wake up and I either have the best day of my life, or the worst day Sometimes I cry with pride over what I've built, and others I cry with frustration and anger at the person I've become and the emotional toll the business is having As well as that, I am feeling an overwhelming amount of doubt in my ability to take the business to the next level. My confidence in my own skills has never been lower I honestly don't know if I'm the right person to market Senja I don't want to give in but I don't know the path forward either #buildinpublic

We did it! We actually did it! After 14 months of stress, laughs, doubts, debts and frustration, our SaaS Senja.io has hit RAMEN PROFITABILITY 🍜 $7500 MRR. Time to get real MRR is revenue not profit We're closing in on $30,000 MRR at @SenjaHQ and we're really happy But what do we actually pay ourselves? This month me and @euboid paid ourselves $3,700 each That's about 1/4 of what I was earning from my productized service Roast My Landing Page So where does the money go? The rest was spent on fees, (our new) developers, marketing, affiliate commissions, tools, hosting and platform expenses. We're in it to win, so we're re-investing aggressively back into the business But acquiring customers is VERY expensive Our profitability increases every month, but there's much more to what's happening than the graphs we post to #buildinpublic

We just hit $60,000 MRR bootstrapped Now what? I used to see other #buildinpublic makers hit milestones like this Then I'd watch them slow down They'd stop sharing, stop experimenting, or just disappear I thought I'd never do that Hitting this milestone is when the fun begins At this number you can meaningfully invest in paid ads, build a team, take bigger bets, and become the next Mailchimp What if I got it backwards? What if the whole point of growing MRR *is* slowing down? To enjoy what you've built, and let the business serve you? I'm still trying to figure this out But for now I'm working a 4-day week and use the 5th day for adventure Last week I went kayaking with dolphins, this week I am taking a cooking class with a local, and hiking up Lion's Head Do you think true success is scaling, or designing the life you want?

I am terrified Wilson and I have worked on Senja for 3 years. Shipping together, every week, side by side. He's my ride or die, and I thought we were in this until the end. Together we've built an incredible product that serves 2,500 paying customers. But he’s ready for a new chapter. And I'm not. We've been stalling on this decision for a very long time. At first I thought "if he's out, I'm out" and that I couldn't do this alone. But over the last year, something changed. I found a tribe. People like @jodie_cook @lkr @brennandunn @ItsKieranDrew and @nico_jeannen. I found energy at @DynamiteCircle, @MicroConf, and with the #buildinpublic community. I focused on my mental and physical health. And I now work with the incredible @rotimi_best, who brings product and customer support excellence every day. So I’ve decided to keep going. Keep building. Keep growing. Keep making an impact. It’s going to be tough. But it’s right for me, and for Senja. And through it all, I’ll have something even better than a cofounder: a life-long friend in @euboid. We built something beautiful and I’ll always be proud of that. Here’s to your next chapter, Wilson. And here’s to Senja 2.0. AMA
I’m leaving Senja. 3.5 years ago, I wrote Senja’s first line of code. I’d just finished high school, and was thinking deeply about what it was I wanted to do with the next chapter of my life. I learned about Indie Hacking after seeing folks like @tdinh_me, @levelsio, @yongfook and @tibo_maker building in public here on X. I knew instantly that that was what I wanted to do. So I wrote the code, happy to ship a fun side-project. If you told me that 3.5 years ago that we’d be at $800K ARR today, I’d have laughed. But we did it. @helloitsolly DM’d me on X a month after I launched. He had big ideas for Senja, and knew if we worked together, we could take Senja from being a hobby project to being an actual business. It’s been a LONG journey since then. We poured our blood, sweat, and tears into Senja. We stayed broke for a year, burned out a dozen times and almost quit every quarter. But we pushed through and our bet paid off. We built arguably the best product in our space, and our product is used millions of times every week. We’re finally able to pay ourselves decently, and we work a lot less. This has been life-changing and incredibly rewarding. I don’t regret a second of it. But it’s clear to me that my time here has come to an end. Over the last 9 months or so, I’ve really struggled to find a working rhythm. We’d work for a week and feel great, then I’d be completely bummed out the next. The last few months have been very start-stop, and we haven’t been able to move anywhere as quickly as we used to. I’ve tried to get back on track. Coaching, long breaks, going down to a 4-day work week, taking proper care of myself etc etc. But none of it’s worked. It started to become clear to me that this isn’t a temporary dip. I’ve accomplished what I wanted to with Senja. I’ve built something I’m proud of, and I have the financial freedom to show for it. But now it’s clear to me that I need a change. My instinct is, I’ll get significantly more personal growth away from Senja. There’s still so much I want to build, new working dynamics I want to try, and skills I want to learn. I don’t think I can achieve this with the creativity and freedom I want while working here. We considered selling. But Olly and I aren’t convinced that this is the right time. The business is still growing, and there’s still A LOT we haven’t tried. So I’ve decided to step down instead, and sell my shares to Olly while keeping a small stake. We’re still working out the details, but both of us are trying to be as fair as possible to ourselves and the business. So what’s next? In the short term I’ll keep cooking at @SenjaHQ. We have a few mind-blowing things in the works 👀 And later, I’m going to take the skills I’ve gained over the last 3 years, and use them to ship something amazing… something that better aligns with my current values. I’m not 100% sure what that is yet, but I’m happy to start all over and take a bet on myself. Thanks for reading this far, and huge thanks to everyone who’s been following along since day #1. Thank you @helloitsolly and @rotimi_best. Senja would not be where it is today without you. ✌️

Senja has gone from 100 to 1,500 paying customers in less than 18 months And we've done it 100% bootstrapped The key is running marketing experiments And being intentional about it We rigorously (and sequentially) test different marketing channels and scale what works But most founders are still working in tasks They do some low-level marketing for a week, normally the stuff they find least painful, don't review it, get bored or find something new, and move on I honestly think most #buildinpublic and bootstrapped makers have no idea just how much work marketing requires They never actually learn what channels drive ROI for their product and their buyer persona, and enter marketing task purgatory At @senjahq the experiments we run are traditionally between 15 and 40 solid hours This is still incredibly lean compared to a VC-funded startup Our marketing experiments also include work I actually dislike doing (if it works, it works) These experiments include 4 key stages: Planning / definition Define what we are going to do, who is going to do it, what it's going to cost, and what we think success looks like Creating and assigning the related tasks in @linear (see image) Doing Completing the tasks, and addressing any unexpected issues as they come up Running Lots of marketing has a 'running' stage where you're mainly observing it For example, ads are running on Meta, sponsorships are booked but not sent We normally have light check ins every X days to see if we need to course correct The important thing is that the experiment is not done at the point of completing the Doing stage! Reporting Reporting on how the experiment performed We track what we can with UTM links and @posthog and then make a call: stop, continue or scale We also reflect on what we learnt during the experiment We're normally looking for signs of an opportunity, before refining and going again For example we're currently experimenting with driving sign ups by paying to distribute a lead magnet This single experiment was made up of 25 tasks over several weeks If you think posting a few times a day on Reddit, or adding your site to a few AI directories is going to give you the answers you need on how to scale your SaaS, you're wrong Yes, this post is tough love But I think with more robust marketing experimentation many founders will see better results and get closer to their MRR goals #buildinpublic

Our little SaaS is about to hit $17,000 MRR Our goal was to hit $20,000 MRR by end of year We won't But we've achieved something better Me and my co-founder @euboid are working in a more productive, balanced way We're recharging And our product is starting to shine After imploding just a few months ago, we worked hard to re-group and move forward As a deeply competitive person, I tend to set arbitrary wild goals and chastise myself for not meeting them But today I'm feeling really proud of our work Thanks @euboid for putting up with me, and thanks to the #buildinpublic family for the constant invaluable advice and encouragement Cannot wait to see what 2024 brings!

Our SaaS has gone from 100 paying customers to almost 2,000 in 18 months And we have almost 10,000 free users I always wanted to grow our MRR and serve more customers But when you're serving that many customers, it's not just adding a bit more support Every single issue, bug, and poor UX decision is amplified A second of downtime, or break in your process, leads to 100s of issues stacking up And you get customers with more complex issues, those who refuse to read help guides, or those that are just outright rude I can feel the company culture I want to build slowly slipping away And today I am asking myself if I actually want to serve more customers #buildinpublic

Our bootstrapped SaaS hit $40,000 MRR The best bit? We're now donating 3% of our MRR to charity I shared recently that I want to build from a place of joy and purpose, rather than from pain, or to prove others wrong Giving back is something I've wanted to do for a very long time, but there's always been an excuse to wait The run-up to $40,000 MRR was the perfect time to fix that We found an incredible charity that educates, trains, and mentors African girls and young women in STEM, @Visiola_Fdn They do this through coding and STEM bootcamps, and after-school clubs. And it's based in Nigeria, just like my cofounder @euboid I'm feeling super proud to hit this new milestone And grateful to everyone in #buildinpublic for their support and advice on the way

$60,000 MRR At our current sign up and churn rate, we're on target to hit $60,000 MRR by December 2024 (We're currently at $44,000) But I want to get to $80,000, and close in on the magic $1,000,000 ARR (while keeping a lean team, and cultivating joy personally) There's two levers I can play with here: 1/ One is driving more activation from our current sign ups For this, we have a new campaign called Senja In Action going live We're going to show as many real examples of customers using Senja as possible: forms, Walls of Love, automations, widgets and sharing Our goal is to completely centre our successful customers in our marketing We're also going to rework our onboarding emails 2/ Second is driving more top of funnel Some channels working well for us: affiliates, SEO + pSEO, Google Ads and word of mouth Channels that haven't worked so well: social selling, partnerships, community, sponsorships direct to sign up, outbound email Channels we're currently testing: nurture campaigns I want to hear from other #buildinpublic founders. What's your goal for December 2024?

Senja just hit $65,000 MRR But I've hit my limit We have a bunch of marketing channels that work for Senja But we can't scale any of them Paid - increasing spend causes CAC to skyrocket Powered By - already tested multiple times SEO - can't find a trusted partner, sign ups are from branded terms Lead magnets - only a few % of leads sign up Affiliates - 3 send 99% of referrals Social and BiP - not scaling Engineering as marketing - don't have the resource Social selling and listening - low ROI Plus 45% of sign ups are unattributed in PostHog I switch between relentlessly working on one channel, to working on all of them, to focusing on product To be honest, I don't know what is driving branded search I don't know if I should keep pushing when it seems to have little impact Or just accept things as they are We have consistent growth and add about $4,000 MRR net each month But we'll plateau when our 4% churn represents more customers than we can acquire in the same period I am just totally lost and feeling overwhelmed Anyone #buildinpublic been there?

I'm a proud dad today. Our little business is growing up 😭 Senja.io just passed $8,333 MRR aka $100,000 ARR. Thank you first to my founder @euboid. Secondly to our #buildinpublic family who have kept us accountable, open, motivated and connected.

We're prepping to sell @SenjaHQ We're writing SOPs for everything We're delegating everything outside our genius zone We're getting a better understanding of our P&L But... we're not actually selling We're just building Senja in a way that is sellable Because that is a better-run business And when the time is right to sell, we'll be able to

I’ve worked with @euboid for almost two years This is the first time I’ve seen him this deflated I know we’ll fix this and move forward But this thread is critical reading if you want to understand the complexities of growing a business outside of the UK/US Nothing is going to stop us from realising our goals But some days are harder than others I don’t care what it takes or how much it costs, we need to find a way to ensure Wilson gets the same opportunities as me when building @SenjaHQ One ask from the #buildinpublic community is to read this thread And reflect on the inequalities different founders face And if anyone can recommend a visa specialist that would be extremely useful too @euboid you're awesome 🤩
Us: We can no longer trust Paddle, so we're moving to @stripe Stripe: no. I'm so tired man — 1/6

Okay, here we go After various conversations and reflection Me and @euboid have settled our differences and are continuing to work on our SaaS! #buildinpublic But we're making some immediate changes 1/ We're closing our work Slack which is where most of our low-quality, high-stress conversations happened. Instead we're focusing on listing tasks and comments on @linear 2/ I am going to make some time for my side projects like Roast My Landing Page, and exploring new ideas. This allows me to reduce risk and use what I'm learning on Senja on my other products. Wilson has the same opportunity. 3/ We're both going to get coaches. We know working through a tough spot drives personal growth. We're going to find coaches to help us. Recommendations welcome 4/ We're slowing down even at the cost of growth. I'd love 'boat money' but the work needs to fun and rewarding. This also makes it easier for me to continue being nomadic, something that's important to me 5/ We're moving on. We both made some really stupid mistakes. We're accepting them, and moving forward with a fresh start. We've both put in actual work to reflect, forgive and actively move forward 6/ I am prioritising my physical and mental health. My new airbnb has a gym and pool to help me get my health back on track 7/ We're squashing bugs. @euboid is fixing all the little things we've neglected that have compounded over time and slowed our pace. 8/ We're introducing regular retros. To celebrate wins, address issues and discuss opportunities. 9/ We're giving back. We want to find a way to add a greater purpose to Senja and our work. We're looking at ways we can give back to the community. If anyone knows anything about donating a split of revenue to charity, please reach out That's it. The hard work continues Various people helped us get to this point, and many many others reached out. Thank you.

Marketing experiments that got our bootstrapped SaaS to $44,000 MRR (We're product-led) Big success → Word of mouth and Powered By → SEO → Google Ads Some success → Affiliates → Build in Public / communities → Cross-marketing from RMLP Little success → Outbound v1 → Side projects / launches → Integrations / crossmarketing with other cos Fail → Social selling → Newsletter sponsorships Testing → Outbound v2 → Lead magnets + paid sponsorships / Meta ads What's working for you? #buildinpublic

Most technical founders fail - because they're scared of failing Marketing is not like engineering Engineering is straightforward: write code, test it, deploy it And it works More hours means more features and success is linear Marketing isn't like this Marketing is experiments And nearly all of these experiments will fail Marketing is working on something for 40 hours and saying "no, didn't work" Then failing again and again and again until you find something that works If you aren't able to accept failure as part of the process you will never be good at marketing
